Case Study: An Australian Chain Cut Returns with a Stainless Program

A hardware group along the Australian coast came to us with a returns problem concentrated in one place: fasteners and fittings that rusted within a season of coastal installation.
The root cause was assortment blur. They stocked a mix of unknown-grade steel and a little stainless, so coastal customers often grabbed the wrong product and came back angry when it corroded.
We rebuilt the wet-environment range around a single, clearly labeled 304 stainless program — screws, anchors, brackets and hooks — with signage that said 'for outdoor & coastal' in plain language.
Within two reorder cycles, rust-related returns in that category fell by roughly half, and the stainless line carried a small price premium that lifted category margin even as volume held steady.
The lesson: in corrosive environments, clarity beats choice. A smaller, unambiguous stainless range outperforms a broad, confusing one.
